AI and enterprise transformation: what separates pilots from platforms
Most organizations have run an AI pilot. Far fewer have a production AI capability. The difference is rarely the model.
By Editorial team, Data & AI practice
Almost every enterprise we talk to has run a generative AI pilot in the last two years. Many produced impressive demos. Very few became durable capabilities that changed how work is done. The gap between the two is not about model quality. It is about everything around the model.
Pilots optimise for a demo. Platforms optimise for a decision.
A pilot answers the question 'can this work?'. A platform answers 'can this be trusted every day, by people who did not build it, at a cost we can justify?'. That second question requires evaluation data, monitoring, integration with systems of record and clear ownership. None of these are glamorous, and all of them are where pilots stall.
Three things production AI systems have in common
- An evaluation set that reflects real cases, reviewed by the people who own the outcome.
- Guardrails and human review designed into the workflow, not bolted on at the end.
- A platform team that makes the next use case cheaper than the last.
The organizations getting value from AI treat it as an operating capability, not a project.
Where to start
Pick a decision that is made often, has measurable cost and already has data behind it. Build the smallest system that improves that decision and measure it honestly. Then invest in the platform pieces that let the second use case reuse the first.
